Pipeline reviews are more useful when they focus on exceptions. The owner can spend time on records that need judgment instead of rereading every deal equally.
Define exceptions
Choose signals such as stale next steps, missing stage evidence, overdue tasks, duplicate contacts, or unusually long stage time. The CRM stage exit criteria guide can make checks explicit.
Inspect the record
Check source, contact, stage, last activity, next action, and owner. Separate a data problem from a legitimate pause. Do not change a stage simply to make the report look cleaner.
Assign the correction
Give each exception one owner, one next action, and a due date. Escalate records that need a commercial decision. Keep the note factual and link to the evidence used.
Review patterns
Group recurring exceptions by source, stage, process, or missing field. Fix the upstream rule when the same error repeats. Record the completed count and unresolved risks for the next review.
